Modernizing Legacy DCS for Reliable Operations at a Large-Scale Chemical Facility
CASE STUDY
Hargrove Controls & Automation supports a full control system migration while improving reliability and streamlining operations.
OBJECTIVE: The facility chose to migrate to a modern Honeywell Experion system to improve reliability, simplify maintenance, and reduce downtime by improving recovery from system failures. The project also included streamlining the control system by removing obsolete equipment and unused logic. It had a defined outage window for completion, with a focus on minimizing downtime and ensuring a safe startup.
CHALLENGE: The system included approximately 2,500 I/O points, more than 200 operator graphics, and 15 complex sequences. This scale, significantly larger than a typical migration, increased the effort required to validate each element to ensure proper operation. The volume of work also increased the risk of rework, as small inconsistencies could have scaled across the entire system.
System cleanup added another layer of complexity. The team performed an initial assessment using system drawings and logic reviews to identify equipment that was no longer connected or in service. Unused equipment then required coordination with operations to review and approve each removal.
A late-stage issue added pressure to the schedule. An incorrect I/O module type identified during early planning required updates across the system near the end of the project. The team reworked the configuration and validated changes within the existing schedule, maintaining the planned startup.
Solution
A Disciplined Approach
Hargrove Controls & Automation focused on structured execution, clear communication, and repeatable processes. The team established development standards early and aligned with stakeholders before scaling configuration, which reduced the likelihood of rework across thousands of I/O points.
Close coordination with a dedicated operations group supported efficient validation of equipment and logic. A small group of dedicated decision makers streamlined approvals, reduced the risk of scope creep, and kept progress on track.
To manage the scale of programming, Hargrove used internal automation tools to convert legacy logic into the new platform, reducing manual entry, improving consistency, and minimizing copy-and-paste errors.
The Hargrove team also developed detailed test procedures and completed a month-long validation effort. Every I/O point and control sequence was tested line by line to confirm expected operation, with a strong focus on verifying that safety interlocks functioned as intended.

Results
Operational Improvements
The system was delivered within the planned outage window and achieved a safe startup. The new platform improved reliability by isolating failures to individual points instead of affecting multiple signals. Hardware replacement is faster and no longer depends on hard-to-source legacy components.
Operators now work within a streamlined interface without obsolete elements, making the system easier to use and maintain. The updated platform simplifies adding, removing, and modifying system elements.
The facility now operates with a control system that limits the impact of hardware failures, simplifies maintenance, and makes future system changes easier to implement.
